DPs as a counter punch. I could replace the spears with 10 silver helms and have the mage mounted to go with them as a second counter punch. If no second mage, replace with? BSB in a unit of silver helms? I know shadow warriors aren't top tier, but I'm allowing a bit of theme Thoughts?

I guess it depends on your how agressive your group plays. Spamming that many repeater bolt throwers would be a no-no to many.

The group are somewhere between 'try to be competitive ' and 'building lists to fluff'. I'm banking the general 'softness' of the rest of the list would counteract that feeling though...
SW are more than sub par
Alith isn't one of our power characters
Wayshard is suboptimal
If I was to drop to 2, what would you look at replacing them with?
