Ungors on 25s are a little bit different from most things as it lets you use them as a bunker for characters (who are all on 25s). I generally don't mind base size changes but I'd not love someone sitting a Bray Shaman in a unit of Ungor Raiders on 25s.
(Of course I also hate that you don't have 20mm (non-named) characters so what do I know.)

He’d just go on the edge of the unit. I’ve seen this done a few times round a herdstone.

Technically different base size does still impact in terms of ranks and make way, but those are much more minor.

After looking at the base size list I'm curious about O&G Spearchukka's and Rock Lobbers. I know that they don't need to be put on a base, but if you can, what would be the recommended base size? I can maybe see Spearchukka's being on 40mm squares.

I can maybe see Spearchukka's being on 40mm squares. 40mm would be fine for spear chuckas but the Rock lobber is a long model so would probably need to go on either a demigryph or chariot base.

I have started trying to put war machines onto circular bases now though. I think the Spearchukka would go best on a 50x50 square or a 65mm circular. I've actually got a lot of this stuff to hand since I was measuring up for more storage boxes so I'll take a pic for you

Mine is on a custom all in one base but you can get an idea of the sizes  That all in one base looks cool, I'll stick with the 40mm base for the spear chukka and have the goblins be individually based. Like I said to grandmasterwang I got some bases so I'll mess around with that today, but that chariot base for the rock lobber looks like a good fit so definitely will be using a chariot base, thank you!
